A new order, a new production line or a new shift can mean you need twenty, fifty or more people within a few weeks. Hiring one machine operator through referrals is manageable. Hiring forty operators, helpers, packers and two supervisors for a unit in Sachin, Pandesara, Hazira, Vapi, Ankleshwar or Sanand is a different job altogether. Without a plan, you end up with a crowd at the gate on one day, half the joiners missing the next week, and production still short. This playbook walks through bulk hiring step by step.
- Plan headcount by role, skill level, shift and joining date before sourcing starts.
- Use several channels at once and keep the screening short and consistent.
- Treat joining and the first month as part of hiring, because that is when volume hires drop out.
Step 1: Build a clear hiring plan
Before any job post goes out, write a simple sheet with one row per role:
- Role and skill level (for example, "Loom operator, experienced" or "Packing helper, fresher").
- Number of people needed and by when.
- Shift and weekly off.
- Salary or wage basis, overtime rules and any accommodation, canteen or transport.
- Must-have requirements and a short practical test for skilled roles.
Hire a little more than the exact headcount for entry-level roles if your experience shows that some joiners do not turn up. Your own past numbers are the best guide here.
Step 2: Source from several channels at once
Ask current workers; consider a referral reward paid after the new person completes a set period.
Good for fitters, electricians, welders and fresher operators.
Share a clear post in Gujarati and Hindi with salary, shift and location.
Pre-screened candidates, especially for supervisors and skilled roles.
Many GIDC units also hire workers who have migrated from other states. If so, be clear about accommodation, the first salary date and any advance policy, since these questions decide whether someone travels to join you.
Share the roles, headcount and joining dates. We will plan sourcing and screening with you, and the fee is billed only after each candidate joins and completes 7 days.
Step 3: Run an organised walk-in or interview drive
Walk-in drives still work well for operator, helper and packing roles. A few rules keep them manageable:
- Announce clearly: date, time window, exact gate or location, roles, documents to bring.
- Register everyone at the gate on a sheet or a simple form: name, mobile, role, experience, current location.
- Screen in stations: a short conversation, then a practical test for skilled roles, then a final discussion on salary and joining.
- Decide the same day wherever possible and tell people the joining date before they leave.
Keep interview panels consistent. The same questions and the same practical test for everyone makes decisions faster and fairer.
Step 4: Keep screening short and practical
For volume roles, a long interview adds little. Focus on what matters:
- Can they do the core task (a short trial on the machine or a packing test)?
- Are they comfortable with the shift and weekly off?
- Is the commute or accommodation workable?
- Do they understand the salary, deductions and first salary date?
- Are basic documents available?
Step 5: Make joining simple
Volume hiring often fails in the gap between "selected" and "joined". To close it:
- Give each selected candidate a written offer or appointment letter with the joining date, shift, salary and the person to report to.
- Collect documents in one go: identity and address proof, bank details, photographs and relevant certificates. Confirm the exact statutory requirements with your HR or compliance advisor.
- Send a reminder message a day before joining with the reporting time and gate.
- Plan joining in batches so that training is not overwhelmed on day one.
Step 6: Protect the first month
In bulk hiring, many drop-outs happen in the first weeks. The reasons are predictable: the work is harder than expected, the supervisor is too busy to help, the first salary feels far away, or a neighbouring unit offers a small increase. Reduce this by:
- Assigning a senior worker as a guide for every few new joiners.
- Starting with supervised work and simpler tasks before full targets.
- Paying the first salary on the promised date, with a clear slip.
- Having a supervisor or HR person check in with each batch at the end of week one and month one.
Our guide to reducing early attrition covers this in more detail.
Step 7: Track the numbers
Keep a simple tracker: candidates sourced, screened, selected, joined and still working after 30 and 90 days, by role and by source. After one drive you will know which channels and which roles need attention. After two or three, your planning becomes much more accurate.
